Why AI Fails: You Can’t Automate What Was Never Built

A recent LinkedIn post by Jaime-Alexis Fowler stopped me mid-scroll; not because it was another loud prediction about AI, but because it named something most organizations are actively avoiding.

She shared how “AI slop” is actively making hiring harder with candidates overusing AI, employers relying on AI to screen, and both sides creating more noise instead of clarity.

But underneath that observation was a deeper pattern. Companies are racing to adopt AI while cutting the very people required to make that adoption work.

And no — the irony isn’t subtle.

Everyone Wants AI. Few Are Building for It

There’s real pressure to modernize right now. Boards want efficiency. Leadership wants to signal that they’re forward-thinking. So the moves look obvious: invest in AI, stand up new capabilities, make it known that the organization is evolving. But in that same window, teams are being reduced. Roles tied to people strategy, change management, and institutional knowledge are being cut or quietly left unfilled.

That’s not transformation. That’s contradiction. Because AI doesn’t arrive ready. It arrives empty. And what you feed it determines what you get back.

We’ve known this for decades…garbage in, garbage out. The difference now is that organizations are applying that principle to systems they don’t fully understand, while removing the very people who made their existing systems function in the first place.

The System Is Only as Smart as the People Behind It

You can already see it in recruiting. Most ATS platforms now come with AI-powered search and screening. On paper, it’s efficient. In practice, untrained systems default to pattern matching such as titles, companies, linear career paths.

As a result, candidates with non-traditional backgrounds get filtered out before a human ever sees them. Not because they aren’t qualified, but because the system doesn’t know how to recognize them. And the people who did know how to recognize them? They’re often the ones who were laid off. Not just because they were seen as replaceable but because they were working inside broken or inefficient systems, creating workarounds just to make the process function. They built the loopholes. They patched the gaps. They kept things moving despite the structure.

AI absolutely has the potential to streamline that. To remove friction. To do it better. But only if someone can actually show it what “better” looks like.

You Can’t Cut Context and Expect Intelligence

In last week’s Gap Report on generational gridlock, I talked about what happens when leadership holds decision-making power without staying connected to how the work actually gets done. That same dynamic is showing up here. Leaders know AI is the priority. They know it’s the signal they’re expected to send. But many aren’t close enough to the day-to-day to understand what it takes to operationalize it. So the assumption becomes: reduce headcount, replace with AI. But AI doesn’t replace work on its own. And it definitely doesn’t replace context.

You still need people — not just engineers or coders, but the ones who understand the workflows, the edge cases, the judgment calls, the nuance. The ones who know what “good” actually looks like in your organization, your industry, your function.

Those people aren’t overhead. They’re the training layer. The institutional knowledge.

Remove them too early, and what you’re left with isn’t an optimized system — it’s an expensive one that’s guessing.

Before You Cut Costs, Understand What You’re Actually Losing

This is where most organizations get it wrong. Adopting AI isn’t a one-time implementation. It’s an operating model shift. It requires clarity, feedback loops, and people who can translate between the tool and the business. That knowledge doesn’t come pre-installed. It lives in your organization.

So before you make a headcount decision to cut, hire, or restructure, the better question isn’t “can AI do this?”, but it’s “what knowledge lives here, and what happens to it if it disappears?” Because if the answer is “we lose it,” then this isn’t a cost decision.

It’s a risk decision.And most organizations aren’t pricing that risk correctly.

The Gap Isn’t AI — It’s How You’re Building Around It

This is exactly the kind of gap most organizations don’t see until they’re already in it. Tools are in place. Teams are reduced. And only then does it become clear that the foundation was never built…just assumed. That’s where this work actually happens.
